do not promote the person who gets results by making everybody else smaller.
the numbers may look good. deadlines may get hit. senior leaders may enjoy the directness because they rarely stand on the receiving end of it.
the rest of the team knows the price.
fear can create short-term compliance. people answer faster. they stop challenging decisions. they hide uncertainty and work around the person instead of with them.
from a distance, that can look like control.
up close, it is damage.
the dangerous employee is not always loud or openly cruel. sometimes the behavior is cleaner. information gets withheld. credit travels upward. blame travels down. disagreement becomes a career risk. capable people learn to stay quiet or leave.
then leadership considers a promotion because the person appears indispensable.
they are not indispensable. they have built a system that depends on fear.
before promoting any high performer, measure the wake. who became stronger around them? who received credit? what happens to truth in their presence? do people bring problems early, or wait until they have protected themselves?
results matter. behavior is part of the result.
this does not mean leaders should avoid demanding people. high standards can create tension. direct feedback can hurt. a manager should not be punished because every conversation was not comfortable.
the distinction is whether pressure serves the work or the ego.
a demanding leader makes the standard clear, applies it consistently, and helps people improve. a feared leader keeps the standard unstable so power remains personal.
if the person can change, give them the chance. name the behavior precisely. explain the consequence. set a measurable expectation and watch what happens when they are challenged.
do not hide behind coaching forever.
when the behavior continues, protect the team.
every promotion is public instruction. it tells people what the company truly rewards and what they must become to gain power.
promote the person everyone fears, and the fear becomes policy.
